I build judgment into organisations. Not training programs. Four tiers, scoped by how deep the problem actually goes — from deciding what capability is for, through the architecture that makes it structural, to the intelligence layer that keeps it alive and the diagnostics that make it self-serve.
What capability is actually for, before anyone builds anything. Fractional CHRO and CLO advisory, capability function strategy, go-to-market positioning, judgment architecture consulting.
The systems that make capability structural rather than episodic. Leadership operating systems, competency and measurement architectures, trainer certification, licensed methodology.
An AI intelligence layer over the systems a client already runs. Sense, connect, predict, act — continuous capability signal designed bottom-up from the individual, and owned by the client.
Treeng: sixteen diagnostic engines that grade the evidence behind every finding and export board-ready output in minutes. The self-serve front door to everything above.
You own the floor and the number. The first signal that someone is struggling is currently the exit interview.
Programs land well and vanish within a month. You are asked to prove impact without a research project.
Attrition and ramp are the largest controllable levers in a people-heavy operation. Both move when capability is seen early.
Sales-as-a-service, customer experience, shared services, global capability centres and large delivery organisations — and any enterprise with a mature competency model and an approved AI stack not yet pointed at its own people.
| Engagement | What it is | Shape |
|---|---|---|
| Fractional CHRO / CLO | Senior capability judgement in the leadership forum without a full-time hire. Owns the capability agenda and hands it over when the internal appointment is right. | Retained |
| Capability function strategy | What the function is for, how it is structured, what it stops doing, and the measurement it will be held to. Usually follows a new CHRO or a restructure. | 3–6 months |
| Go-to-market & positioning | For capability businesses and L&D providers: where the offer differentiates, what to retire, how to price against outcomes rather than days. | Project |
| Judgment architecture | Where AI deployment is outpacing the judgment layer it lands on. Root cause classified as skills, structure, measurement or context before any design begins. | Audit first |
| Engagement | What it is | Shape |
|---|---|---|
| Leadership operating systems | Designed from a blank page: the decisions leaders at each altitude must make well, the behaviours that produce them, and the measurement that proves it moved. | Multi-quarter |
| Competency & measurement | Competency identification through observable indicators, rubrics, pre/mid/post evaluation and the governance that keeps calibration honest. | Per function |
| Train-the-Trainer Academy | A certified internal facilitator community under manager-calibrated rubrics, so facilitation is built rather than rented in perpetuity. | 60 days |
| AI-first workshops | Judgment and productivity under AI conditions — what changes about decision quality when execution becomes instant. Not prompt engineering. | 90–120 min |
| Play Labs™ licensing | Methodology licensed to consultancies, partner networks and internal teams. Referral, co-delivery or full licence. | Application |
Every large operation already generates the signal it needs to see capability continuously — in its dialers, CRMs, quality tools, learning platforms and HR systems. Almost none connect that signal at the level of the person. Capability stays managed in arrears and by bucket.
Human-in-the-loop by design: the system recommends, leaders decide. Outputs are a capability trajectory per cohort, a weekly readiness view for every leader, and one number finance can read — attrition and ramp cost avoided.
| Surface | What it enables | Buyer |
|---|---|---|
| Learning & OD | Continuous reinforcement after every program; cohorts connected to learning, quality and HR data | Head of L&D / OD |
| Operations | Precision coaching at individual level; person-specific recommendations replace cluster refreshers | Operations |
| Leadership assessment | Psychometrics plus observed behaviour, calibrated and normed | CHRO / Talent |
| Trainer & quality | Certification rubrics, observations and calibration as a live quality-intelligence view | Training / Quality |
| Client & account | Business-review narratives powered by people intelligence | Account |
The client’s competency model as observable indicators, anchors and evidence rules. This is the asset.
Real examples scored by calibrated raters under a Gage R&R-style protocol. Reliability over correctness.
The approved enterprise assistant, or a compact open-weight model fine-tuned inside the client tenancy. Swappable.
Every manager correction becomes signal. Monthly re-tuning; drift and bias checked against human calibration.
No workforce data leaves the client. No external model is trained on it. The capability graph and the ontology are the enduring asset — owned by the client, on the balance sheet, not in a subscription.
Enablers and guardrails. Data access from day one, in writing — the single accelerator. Zero disruption to service levels or quality processes. No change to incentives or ranking during activation. A decision gate at day 90. Every artefact handed over weekly, inside the client’s own tools.
| Revenue line | Priced against | Shape |
|---|---|---|
| Activation engagement | Cost avoided on one floor — attrition, ramp, re-work | 120-day fixed |
| Leadership assessment | Per leader, per cycle | Recurring |
| Ontology & calibration | Per process or per function | Design + stewardship |
| Program IP under licence | Per cohort or annual | Licensed |
| Productised diagnostics | Per seat / per organisation | Self-serve |
Sixteen diagnostic engines for L&D, HR, operations, strategy, analytics, procurement and compliance. Named methodologies — Kirkpatrick-Phillips, ADDIE, Lean, Ishikawa — not a proprietary black box. Every finding carries a confidence grade of A, B or C based on the strength of the data behind it, and the engine names the data that would move a C up a grade. Output is an Excel workbook with live formulas and a deck you own outright. Free to start.
Start with the diagnostic. It names where judgment is breaking — which decisions, at which altitude, under which conditions — and that determines which tier is the right instrument. If the diagnosis says the problem is not capability, the engagement ends there and I say so.
Delivered globally, onsite or virtual. Commercial terms, scoping and contracting run through EXLPRS, the delivery practice.
